We applied <strong>design thinking methodology<\/strong> to tackle organizational challenges, bridging strategic and operational dimensions, identifying critical points, devising innovative solutions, and delivering measurable benefits across multiple levels.<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Projects such as \u201c<strong>EDIT<\/strong>\u201d and \u201c<strong>TAG35<\/strong>,\u201d promoted by <strong>Studio SHIFT <\/strong>and funded through <strong>Fondazione Cariplo&#8217;s \u201cRiprogettiamo il futuro\u201d program<\/strong>, provide concrete examples of how this approach can transform the operations of <strong>social cooperatives<\/strong>, making them more agile, efficient, and resilient. <strong>Organizational design<\/strong>, in this context, refers to the decisions and structures that define how an organization is configured to achieve its goals, such as role allocation, work division, hierarchies, and decision-making processes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here, we delve into how our interventions supported <strong>the Ruah and Alchimia cooperatives<\/strong> in their <strong>digital and organizational transformation <\/strong>journeys and the results they achieved.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>EDIT Project: a leap forward in digitalization and data management<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The \u201cEDIT Ruah &#8211; Digital Empowerment for Innovation and Transition\u201d project <\/strong>was part of a broader organizational strengthening and digital transition initiative launched in 2020. It highlighted the urgent need to systematize and digitize information flows across <strong>Ruah<\/strong>\u2019s various areas to enhance impact monitoring.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Key challenges included fragmented <strong>data management<\/strong>, with departments working independently, accessing or generating data inconsistently, and lacking an open-access, shared digital archive. A process mapping project co-created with <strong>Studio SHIFT <\/strong>in 2022 pinpointed the absence of an accessible <strong>digital ecosystem <\/strong>where information could be easily retrieved, compared, and analyzed. Addressing this issue became crucial to improving efficiency and ensuring a <strong>holistic view of data<\/strong>.<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/lh7-rt.googleusercontent.com\/docsz\/AD_4nXeaIgUe1Ui38yewMvemOg7_QClBD02TemXfsvbyDxIEF5yf4fHA2KRhK4PhQakjUNnzajFgO7xuF1LaWlJ5Ch_AZNcKim9qg20QWewoEFRJ55lMSSLP8CWqSyWZyZZ_UzCeySUbIA?key=xGrKMdujU510vg2LEY-5Zhhv\" alt=\"\"\/><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">The goal of the <strong>EDIT project<\/strong> was to evolve <strong>Ruah<\/strong> into a <strong>data-driven organization<\/strong>, where data informs strategic and operational decisions. The project enabled <strong>Ruah<\/strong> to measure operational aspects (like service productivity), financial performance, and social impact, guiding its future development through concrete, tailored metrics.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The initiative began with a deep analysis of existing processes, focusing on touchpoints and metrics already tracked. Process mapping identified pain points, driving the optimization of workflows and <strong>data digitalization<\/strong> to monitor key performance indicators (KPIs) and impact metrics.<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/lh7-rt.googleusercontent.com\/docsz\/AD_4nXdL4WqOjaLNtgS7c3JquDAlJtHKHycgphNS3uhbfAbEfDGLXmhcr4L7iOZlTaBd35HD1WIfivkyvuceDj7C0aPntEw8dlqkQ0MRP9kNSQue8davQSQ0VFUwfQqPr5MUhjNDh-8Saw?key=xGrKMdujU510vg2LEY-5Zhhv\" alt=\"\"\/><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">Subsequent phases leveraged <strong>user-centered design <\/strong>and <strong>co-design methods<\/strong> to develop practical solutions tailored to workers\u2019 needs. <strong>Co-design sessions<\/strong> with <strong>Ruah<\/strong>\u2019s board co-created a value metrics architecture and prioritized objectives aligned with the cooperative\u2019s long-term vision.&nbsp;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The project concluded with the design of a digital platform for data collection and management, enabling <strong>Ruah<\/strong> to monitor performance effectively, analyze data, and optimize internal processes and decision-making.&nbsp;<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/lh7-rt.googleusercontent.com\/docsz\/AD_4nXfmyDBC8oS6UAkwfNcsqEmQ52QK1NL9mBK9HGv-tJ__HVWz1sb1nHvEvzSHT1l3JDGP5AVWVAJK7d_jVqtc9YEmEoQE6IAjCACPn5LiuWqjiNX-rKGey_B-C87WVSSbkDNkES_-tw?key=xGrKMdujU510vg2LEY-5Zhhv\" alt=\"\"\/><\/figure>\n\n\n\n<h2 class=\"wp-block-heading\"><strong><br><\/strong><strong>TAG35 project: empowering youth as change makers<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Studio SHIFT <\/strong>guided <strong>Cooperativa Alchimia<\/strong> through a deep renewal process with the<strong> TAG35 project<\/strong>. It actively involved members \u2014 especially those under 35 \u2014 through <strong>participatory workshops <\/strong>and<strong> co-design sessions<\/strong>. The aim was to engage younger members in shaping the cooperative\u2019s future strategy, introduce <strong>Happiness Management practices<\/strong>, and develop new digital management tools.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Starting with a detailed organizational needs analysis, participants co-created a new Vision and Mission tailored to the under-35 perspective and defined a three-year strategic plan using the proprietary <strong>FutureWe format<\/strong>. This plan emphasized social innovation, environmental sustainability, and youth participation.<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/lh7-rt.googleusercontent.com\/docsz\/AD_4nXegXC1BuaIKKfayRz2EhIOo9vdsHyixrEAVHCsW_-cP-TxKpf2AbxpqzzY_LqvA1cr4hnRqP8PUEnA2I4sByc0ICFWmw4pieF7LP2-FqenFd2CVy9tce5sVkb0ZpltUqsHs6dKr?key=xGrKMdujU510vg2LEY-5Zhhv\" alt=\"\"\/><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">Digital tools played a key role in the project. <strong>Alchimia<\/strong> adopted new technologies to optimize resource management, monitor career paths, implement employee evaluation forms, and collect data. Cataloging skills, planning work, and addressing personal needs improved process efficiency and transparency, supporting coordinators, managers, and administrative staff.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A parallel training program focused on developing <strong>Happiness Management skills<\/strong>, equipping participants with theoretical and practical tools to integrate these skills into daily routines. This effort resulted in three prototypes to support internal processes in HR, educational services, and youth policies.<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/lh7-rt.googleusercontent.com\/docsz\/AD_4nXePdG4tZH5K-jbQleXclIvg4clkEZwHoCYhI-xW_t6gFYM6PD02IdqG0VeMe5DvdLOx6LVJwBuFBKNhVlmnKZuiS4dSYI5wihjxnecrq3kk5-4zJwgOuhqhdjVka9rO6ZyE3hjmtQ?key=xGrKMdujU510vg2LEY-5Zhhv\" alt=\"\"\/><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>TAG35<\/strong> significantly impacted <strong>Alchimia<\/strong>\u2019s organizational structure, operations, and culture. Productivity and employee motivation improved through increased participation and a more collaborative, agile structure. Younger members gained confidence in their abilities, recognizing their essential role in the cooperative\u2019s success. Experienced members, in turn, acknowledged the value of intergenerational collaboration, enriching the organization with fresh energy and expertise.<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/lh7-rt.googleusercontent.com\/docsz\/AD_4nXfsoyMc5q0spFUHLxZXk0mIoLetImaIzU_S6Xz5fsBKxsIQt1GF92ZQGeu4UgX8mzFmStmKvjREZAUlBtyn4P5jchxfa8iMDfRIgYYj6eiRHG9HeHuUqaXvbWp_NmgR61QlgBVs-g?key=xGrKMdujU510vg2LEY-5Zhhv\" alt=\"\"\/><\/figure>\n\n\n\n<h2 class=\"wp-block-heading\"><br><strong>A call to action<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The EDIT and TAG35 projects<\/strong> demonstrate how <strong>capacity building<\/strong>, supported by innovative approaches like <strong>organizational design<\/strong>, <strong>co-design<\/strong>, and digital tools, can catalyze change in the third sector.
